Off paper and mid-session — without missing a single fee cycle

Challenge

A multi-school trust ran fees on paper receipts and three incompatible legacy tools, and the board would only approve a migration that touched zero fee cycles. The catch: the go-live window fell in the middle of a live collection quarter, with dues histories that had never been reconciled to a ledger.

Approach
  • Froze and fingerprinted every open dues balance per student before touching the data, so the migrated figure could be reconciled back to the paper register to the rupee.
  • Ran the legacy fee counter and the new UPI-integrated module in parallel for two collection days, matching receipts line by line before cutting the old one dead.
  • Sequenced the go-live school by school on non-collection days, never trust-wide on a single date, so a fault could never stall fees across all 14 sites at once.
  • Wired same-day gateway reconciliation into the accounts ledger from day one, with a morning-after exception report the group finance office signed before the next collection.
  • Trained clerks as the power users they are — on their own dues data, not a demo tenant — with a per-school adoption scorecard gating each wave.

Results in six days, not nineteen — with the moderation trail intact

Challenge

An autonomous college processed a 6,000-student examination on spreadsheets passed between departments, taking roughly 19 days to results and drawing a wave of re-totalling grievances every cycle. Autonomy meant they owned moderation too — so any automation had to preserve a defensible, auditable moderation workflow, not bypass it.

Approach
  • Mapped the full result pipeline — entry, moderation, grace, revaluation — and found the delay lived in reconciliation between department spreadsheets, not in marking.
  • Moved marks entry onto the exam module with double-entry verification at source, killing the transcription errors that fed re-totalling complaints.
  • Built the moderation step in as a gated workflow — moderator-of-record, before/after values and reason logged — so audit and grievance both had one trail to read.
  • Automated grade computation and transcript generation off one frozen result set, removing the manual re-totalling passes entirely.
  • Ran a full dry-run on the previous cycle's data to prove parity before the live examination touched the system.
